B2B CMOs Prioritize AI but Face Readiness and Budget Limits

Gartner survey shows 70% of CMOs aim to lead in AI while only 30% report mature capabilities and marketing budgets remain flat at 7.8% of revenue.

Gartner’s 2026 CMO Spend Survey found that 70% of CMOs consider becoming an AI leader a critical goal for this year. Only 30% report mature AI readiness capabilities. Marketing budgets sit at 7.8% of company revenue and remain flat.

Many marketing leaders respond by changing the org chart through new structures, titles, or team consolidations.

AI High Performers Redesign Workflows

McKinsey’s State of AI research shows roughly 6% of organizations qualify as AI high performers because they attribute at least 5% of EBIT impact to AI use. These high performers are nearly three times as likely as others to have fundamentally redesigned individual workflows. Of the 31 organizational variables tested, intentional workflow redesign contributed strongly to business impact.

Handoffs Drive Cycle Time

Marketing org design begins at the handoff between stages instead of reporting lines. Content teams hand assets to campaigns. Campaigns hand engagement data to sales enablement. Sales enablement hands leads to reps. Owners exist for each function, yet transitions between them often lack ownership.

A six-week campaign typically spends four weeks waiting between owners for reviews, decisions, or rework. according to Heinz Marketing, this accumulated cost is called orchestration debt. Adding agents inside existing silos leaves the waiting periods unchanged.

Undocumented Processes Block Automation

Agents cannot inherit tribal knowledge held by individuals who have run specific workflows for years. When organizations attempt to automate, the lack of documented logic becomes the blocker. according to Heinz Marketing, the highest-value step available to CMOs is naming an owner for one revenue-critical workflow end to end across the marketing-sales boundary with authority to change handoffs.
